Take the stages in order and the fault shows itself.

Not in the BIOSThe lowest rung. Something this far down is electrical or firmware: scorched tracks, a diode gone short, service-area code that fails to load. The platters themselves are nearly always fine.
In BIOS, missing from Disk ManagementThe drive is talking normally. The damage sits higher up — the partition table, or the records the file system keeps — and that is mended on the image.
Everywhere except ExplorerThe volume refuses to mount while everything beneath it is sound. File-system work, and the odds are good.
Nothing at allOn a spinning disk that generally points to a surge, the TVS diode having shorted across the supply. A replacement board by itself gets you nowhere: the calibration for your drive is held in a ROM chip on the burnt one, which has to be desoldered and moved across.

Find where it drops out

No lid comes off and nothing runs for long. A few minutes in the BIOS, then Disk Management, then Explorer, and it is down to one of three things: electronics to repair, a service area to rebuild, or file-system work carried out on a copy.

Repair the board itself

A shorted diode is removed and a fresh one fitted. Where the board is past saving, a donor takes its place and the ROM chip from your own board goes across, since the adaptive figures held in it were measured on your platters and suit no other drive.

Image it first, then repair the copy

The moment the drive answers, a full sector-by-sector copy is taken. Everything after that is done to the copy, and the drive itself goes back on the shelf untouched.

Nothing is billed while you are still deciding. A complete listing of what came off the drive reaches you first, and the invoice only follows your yes. Files travel back on media bought new for the job, return postage ours, and we do not close it here until every one of them opens on the machine you will use.

What we usually find first

  • Every stage points at a different part — a disk can be missing at the BIOS, appear in Disk Management and go no further, or reach Explorer and still refuse to mount. Working out which of those it is gets you most of the way there.
  • A TVS diode is a fuse by another name — it shorts itself across the rail to absorb the spike, which is why a drive with no reaction whatsoever often has platters in perfect order.
  • Matching model numbers do not mean matching boards — those adaptive figures live in a ROM chip tied to one set of platters, so a donor PCB carrying its own chip is calibrated for a different disk.
  • Flash fails in its own way — a dead controller or a firmware panic stands between you and NAND that is in perfect health; the usual example is a WD Blue SA510 showing 0MB. There is a page on SSDs.

Hold on to this: nearly every drive that arrives here unseen by its computer has broken in the electronics or the firmware — the parts whose job is to introduce the disk, not the parts that keep what you put on it. A disk that does not appear is telling you about its hardware, no more than that.

A shorted TVS diode took out a WD desktop disk

The power went off overnight and the desktop came up next morning listing one disk instead of two. Nothing turning and no entry in the BIOS: the board had burnt right through at the TVS diode. Its ROM went to a donor board and a full image was taken inside two days of the drive arriving.

What we get asked, week in, week out.

The drive is completely dead. Is that recoverable?

Usually it is. Boards get mended or swapped, and whatever killed one rarely reaches the platters or the NAND behind it. A drive showing no sign of life is among the more predictable things on this bench.

Windows is asking to initialise it. Should I?

No, never. What that box wants to do is put an empty partition map over the one holding the addresses of your files. Say no, unplug the drive, and let someone look at it before anything else is allowed near it.

Nothing shows in the BIOS. Is that the end of it?

No. A disk absent from the BIOS has lost the ability to introduce itself, not the data it holds — the break is in the electronics or the service-area code, and your files sit in neither.

A power cut killed it. Is that the reason?

Almost certainly. The surge is caught by a protection diode, put there to die first and spare everything behind it. What you lose is a circuit board; what was written to the disk stays where it is.

An unplugged drive keeps whatever it still holds.

A failing drive has only so many starts left in it. Spend none of them. Keep the power off, and the free diagnosis will tell you what is still readable.
